Modern Consumer Reformation

You are not losing deals because you lack effort. You are losing them because the buyer moved first.

The modern buyer is self-educated, arrives already informed, and is skeptical of being sold to, while still wanting a person present at the moment of real risk. Bastion rebuilds the commercial system around that buyer, then builds and runs the infrastructure that executes it.

Fifteen systems · one sign-in · open now

Fifteen systems. One business running on them.

Sales, intake, dispatch, invoicing and payroll, product identity, client health and the owner’s screen — each its own application, all behind one sign-in. Larch Falls Mechanical, a 62-person contractor, is running on all fifteen right now. Click anything; nothing changes.

What it replaces

One client was spending more than $50,000 a year on per-seat software the suite replaces — Jobber, Slack, QuickBooks, monday.com and more, for every employee.

Worked through, seat by seat, for Larch Falls: $93,824.76 a year at list prices read Oct 19–21, 2026.

The problem

Systems designed for a buyer who no longer exists.

The modern buyer is self-educated, arrives already informed, and is skeptical of being sold to, while still wanting a person present at the moment of real risk. Most commercial systems were built for the buyer before that one.

We do not optimize a system built for yesterday's customer. We reforge it for the buyer who exists now.

What runs it

Not a diagram of an operating system. The one we run on.

  • An operations system per business, built and maintained by this line
  • The automation layer underneath it
  • Bastion and Citadel Media both run on it today

What this rests on
Asked before the first conversation

The questions a serious buyer asks first.

Fourteen of them, answered plainly.

01

Where does an engagement start?

With Signal, the diagnosis. It quantifies the gap between the commercial system you are running and the buyer you actually have, and leaves you a scored baseline. It is the entry point because nothing after it should rest on an assumption — and you keep the baseline whether or not you engage us for anything else.
02

How will we measure whether it worked, and against what?

Against the baseline Signal produces, which is written before any work is designed. Every KPI that follows is given a definition, a source, an owner, a cadence, a target and a corrective action — the fifth lens of the method exists to stop ‘it feels better’ counting as a result. If we cannot say what would have to move, and by when, we have not finished scoping.
03

How do we know this applies to us?

There are three rooms and they are not the same conversation. Founder-led and owner-operator businesses start with the diagnosis. Private and family capital is discreet, high-touch and by introduction. Portfolio work needs an existing relationship into that world and is not a cold approach. If none of those describes you, the diagnosis will say so rather than sell you the next rung.
04

How do you price, and why is there no price list here?

Scope and fee are set in a written proposal, after the diagnosis. Each of the six rungs states what it covers and what it does not, so you can see the shape of what you would be buying before you speak to anyone. There is no price table because a number invented to fill one would not survive contact with your situation, and you would be entitled to hold us to it anyway.
05

Fixed fee, time and materials, or retainer?

The proposal names which one, and why that one. Signal is a defined piece of work with a defined output. Foundry is scoped as a reformation with stated deliverables. Watch is a retainer because implementation support is genuinely open-ended and pretending otherwise produces a worse engagement. We do not currently price on outcome share.
06

What are the costs that are not your fee?

Whatever the system runs on: model and API usage, the CRM or dialer you choose, hosting, and any license you would hold directly rather than through us. The proposal lists them, because a fee that looks clean only by omitting the running cost is not a real number.
07

Do we have to buy Consulting and AI Systems together?

No. Consulting can be bought on its own, and so can AI Systems: each of the fifteen systems in the Bastion suite is sold on its own or as part of the whole suite, with no engagement required. The two are designed to work together, because a strategy with nothing to run it decays into a document, but neither is a condition of the other.
08

What happens to our data, and is it used to train anything?

Not for training. This site collects only what you type into the request form, carries no analytics, no advertising pixels, no third-party tracking and sets no cookies; a founder reads the request and replies, and it is deleted if you ask. For an engagement, where data is held, who may reach it, how long it is kept and what happens at the end are written into the agreement before you sign it, not left to a policy page.
09

What can your systems do without asking us first?

An agent acts inside the purview it has been granted, and six kinds of decision stop and wait for a person: a financial commitment above a threshold, client-outbound email needing discernment, a legal or contractual position, and three more set out on the governance page. Every automatically executed action writes to a standing audit trail whether or not it was gated. Reading, drafting, analysis and recommending were never gated — the governance is about consequential action, not about thinking.
10

How do we verify what the system produces before we rely on it?

By the same standard we hold our own claims to. A statement reaches a client-facing surface only with a source, a period, a measurement method, a permission status and founder approval behind it. Inside a delivery pod the audit trail is the record, and anything requiring judgment leaves the machine and goes to a person by design rather than by exception.
11

Have you actually put anything into production, or is this prototypes?

Two operations systems run the group in production — Bastion Command across the businesses and Citadel Command as an outbound CRM — with an automation layer of fifty-one workflows behind them. We also state the reverse: the Presence Systems cluster is an in-house beta running on our own properties, and Growth Engine Systems is being proven on a sister business rather than on a client.
12

Who does the work — the people we meet, or a junior?

The entry sale is deliberately not given to the most senior people, because it does not require them. Value realization is the opposite: once the entry sale closes, the most capable people take over, and those conversations are explicitly not delegated. That is the allocation rule applied to our own firm before it is applied to yours.
13

Whose results are on this site, and whose are not?

The record on the About page is the founder’s own engagement history — named clients, dated results, cleared for publication on 10 September 2026. No result anywhere on this site is attributed to Bastion the firm, because the firm is new and has not produced one yet. Fees and market figures are still absent for the same reason: nothing reaches a client-facing surface without clearing the check.
14

What happens at the end? Are we locked into you?

The exit path is written into the proposal before you sign, alongside the scope and the fee. What gets handed over, and where the production layer stops being ours, is defined at onboarding rather than negotiated at the end. An engagement that can only be left expensively is a worse engagement, and it is not the business we are trying to build.
